The Challenge

Carluccio’s Restaurants were co-founded in 1999 and have grown rapidly to become what is now a 100+ strong restaurant business with locations across the UK and internationally.  In order to achieve their growth targets, Carluccio’s recognised that additional commercial support was needed.  Having already delivered a major Cost Based Reduction Programme across the wider business, Procure4 were asked to provide Category Management support in order to rollout the new Carluccio’s of the Future (COTF) menu.

Significant work had already been carried out to create the new menu for the initial test site.  In order to roll this out however, there was an urgent requirement to source the high quality ingredients required, at the best possible prices, with reputable and reliable suppliers. 

The key objective for Procure4 was to reduce Carluccio’s cost of goods sold by 3 percentage points, whilst improving the quality consistency throughout the Carluccio’s estate and ensuring all new products were delivered on time and in full.  Timescales were tight but we like a challenge!

The Approach

Procure4 selected two food specialist Category Leaders to work directly for the Carluccio’s recently appointed Director of Food, Paul Miller. They worked closely with him and his Development Team, sourcing suppliers, products and ingredients, and negotiating supplier contracts for the ten store trial in August 2016 and subsequent full rollout to 100 restaurants by mid October 2016.  Their remit included Meat, Seafood, Produce & Vegetables, Italian Speciality Products, Pasta & Rice, Bakery & Desserts and Non-Food items such as display equipment and staff uniforms.

The Procure4 Category Leaders were based in Carluccio’s offices, where they fully integrated into the culture and proactively built relationships with the food team and key stakeholders. They attended internal meetings where they reported on progress made, issues encountered and problems solved.   With timescales so tight, they created Project trackers to ensure accountabilities were clear and deadlines were met.

The Result

Procure4 delivered the 3 percentage points result required by reducing costs, even in the current climate with pricing influenced by exchange rates, international raw material markets and ever changing specifications.  Procure4 introduced new suppliers to Carluccio’s who have increasingly supporting the business with food innovation.  Procure4 also carried out full category reviews, unpicking supply chain processes, reviewing the relevant markets and making recommendations for change.  Based on Procure4’s work, Carluccio’s have begun the process of recruiting a full time, permanent Procurement team.
